The short answer
Track a small set of measures that lead to decisions: right-first-time, repeat deviations, CAPA on time and effective, complaint rate, batch release lead time and the cost of poor quality. Give each an owner, a target and a trigger for action.
Many quality teams report dozens of metrics every month. Few of those metrics change anything. When a monthly pack runs to thirty slides, leaders skim it, the important signals get lost and the team spends days compiling data nobody uses. Fewer, better KPIs make faster decisions.
The vital few
These six measures give most life sciences manufacturers a clear view of quality performance:
- Right-first-time. The share of batches released with no deviation, rework or re-test. It is the single best summary of process health.
- Repeat deviation rate. The share of deviations with a root cause seen before. It shows whether your investigations and CAPAs are working.
- CAPA on time and effective. Actions closed by their due date and proven to work at an effectiveness check.
- Complaint rate. Complaints per million units or per batch shipped, split by category.
- Batch release lead time. Days from end of manufacture to QP or QA release. It connects quality directly to cash and customer service.
- Cost of poor quality. Failure costs in pounds, reported monthly.
Add a few leading indicators
The measures above are mostly lagging: they tell you what has already happened. Add one or two leading indicators that warn you earlier, such as:
- overdue training against current SOP versions
- overdue change controls or open change controls past their target
- internal audit programme adherence
- investigations open past target
When leading indicators turn red, you still have time to act before the lagging numbers move.

Make every KPI decision-ready
A metric earns its place only if someone acts on it. For each KPI, agree:
- An owner. One named person responsible for the measure and the actions it triggers.
- A target. A clear level of performance, based on your own history and ambition.
- A trigger. What happens when it goes red: who is told, and what decision is made.
Review the list every year. If a metric has never changed a decision, drop it.
Getting the data without expensive tools
You don't need a new BI platform to start. Most of the data sits in your eQMS, ERP or spreadsheets. Agree one source for each metric, automate what you can, and build a simple one-page dashboard. Once the metrics prove their value, investment in better tools is much easier to justify.

- List every metric your team currently reports and note which ones led to a decision in the last six months.
- Cut the list to the vital few above, plus any site-specific measure that genuinely drives action.
- Assign an owner, target and trigger to each, and put them on a single page for your next leadership meeting.
Expect some resistance to dropping familiar metrics. Keep the retired ones available in the background for a quarter if it helps. In most cases nobody asks for them, which is the clearest sign they were not needed. The time saved on compiling reports can go into acting on the ones that matter.
